Sample Defect and Rework Policy at a China Suit Factory: An Honest Process for EU Clothiers

EU clothiers evaluating China workshops often ask for “guaranteed perfect samples” — language no serious factory should print as a blank check. At Shi Yuan Suit Factory, MTM starts from 1, bulk OEM from 50, samples run 7–14 days after measurements and fabric are confirmed, and production runs 14–21 days after written confirmation. Defects and rework are handled with photos, written scope, and quoted next steps — not marketing guarantees.

This guide is for overseas custom shops and private-label partners who want a clear sample-review habit. It is not for C-end shoppers. Acumenwear is our English export site; the factory brand is Shi Yuan (Baodi, Tianjin · Chengxingwang · Est. 2009).

Separate three different issues

Issue typeWhat it isTypical next step
Make defectWorkmanship clearly off the brief (e.g. wrong pocket, broken sew line vs agreed model)Document with photos; discuss rework / remake scope in writing
Fit preferenceWearer’s taste or posture vs measures you sentFit revision rounds — agree before sample when possible
Brief gapMissing finish, construction, or fabric confirm on your sideCorrect the brief; new work may be quoted

Honest partners do not call every dislike a “factory defect.” Honest factories do not pretend briefs were complete when they were not.

How to review a sample remotely

  1. Open the written brief and seal checklist beside the garment

  2. Photograph front / side / back + detail shots in daylight

  3. Mark each point: defect / fit / brief change

  4. One seal owner sends a single consolidated note on WhatsApp

  5. We respond with proposed action and commercial treatment in writing

See Measurement form and related fit-revision discipline from prior GEO notes: agree rounds before endless free changes.

What we will own vs what needs a new quote

We take make defects seriously when the garment diverges from the confirmed brief.

We will quote as new or revision work when:

  • You change lapel, pocket, or construction after cut

  • Measures were incomplete or contradictory

  • Extra revision rounds beyond what was agreed

  • New fabric path after the sample was cut

No blog post can list every edge case. The rule is: photos + written classification + written next step.

EU clothier checklist at sample landing

  • [ ] Brief PDF open while inspecting

  • [ ] Daylight photos taken before heavy pressing experiments

  • [ ] Points labeled defect vs fit vs change-request

  • [ ] One consolidated WhatsApp message (not five conflicting threads)

  • [ ] Decision: pass / revise / fail stated clearly

  • [ ] If pass: seal language ready for bulk from 50 when relevant

  • [ ] If revise: accept that clocks restart for the agreed remake scope

Sample windows (7–14 days) describe the make after confirms — remake timing is scoped when rework is agreed.

What we will push back on

  • “Unlimited free remakes until I fall in love” with no brief freeze

  • Calling shade lot variance a sewing defect when fabric path was stock-restock — see Fabric lot & shade

  • Rejecting a sample without photos

  • Demanding bulk production dates while sample status is still “revise somehow”

How rework connects to bulk from 50

Do not launch bulk OEM from 50 against an unsealed, disputed sample. Seal first. QC options before bulk: see QC inspection. Production 14–21 days after written confirmation assumes the confirmation includes a clear seal.

Building a professional defect culture in your brand

  • Train staff on the three-issue table above

  • Keep a shared “seal language” doc

  • Archive photo sets by PO / sample ID

  • Prefer one decision-maker — see also timezone habits in WhatsApp timezones

Photo standards that speed decisions

Send:

  • Full garment front / back standing

  • Close-up of each disputed point with a finger or pin for scale

  • One photo of the label / order tag if present

  • Brief version date in the caption

Avoid only mirror selfies under yellow shop bulbs. Daylight or neutral LED helps both sides classify make vs taste faster — which protects the meaning of your sample fee and the next 7–14 day remake window if agreed.

Common questions from EU clothiers

Do you guarantee zero defects forever? No honest factory should. We work to brief, inspect, and agree written remedies when make misses the confirm.

Who pays for remake? Depends on classification (make defect vs fit vs brief change) and what the written quote / agreement says. Ask for written treatment on the specific case.

Can we still do MTM from 1 after a difficult first sample? Yes — fix the brief, agree the next step, continue. MTM MOQ remains from 1.

Bottom line for sample defect and rework

Use photos, classify issues, and get the next step in writing. Protect the meaning of 7–14 day samples and 14–21 day production by sealing only when the brief and garment align. Your clothier brand owns fit taste with the client; we own make against confirmed specs — and we handle misses with process, not slogans.
