Adding a Second Suit Factory Without Stopping Your First

Most custom shops do not switch factories in one move. They add a second supplier while the first keeps working, so a problem at one plant does not stop the shop. This post covers how to run two suppliers in parallel. If you have already decided to move fully, see our post on switching with a reference garment and trial piece.

Why run two suppliers

  • Cover peak season without overloading one plant

  • Have a fallback if one factory has a delay

  • Compare quality on the same client brief

  • Keep private-label core styles on a proven lane while trying a new silhouette elsewhere

Split the work into two lanes

  • MTM from 1 piece — individual client orders and trial pieces

  • Bulk from 50 pieces per style — private-label and core-style runs

Lane A — MTM from 1. Give the second factory individual client orders or trial pieces. Low risk, real feedback.

Lane B — bulk from 50. Once a style is proven, move a core style (for example a navy two-button suit) to bulk.

  • Lane: A — MTM · Typical use: Trial clients, new silhouettes · Minimum: from 1 · When to open it: First message

  • Lane: B — bulk · Typical use: Core private-label styles · Minimum: from 50 per style · When to open it: After sealed sample

Same lanes as a list

  • Lane A: MTM from 1 for trials and individual clients — open on the first WhatsApp brief

  • Lane B: bulk from 50 per style for core private-label runs — open only after a sealed sample

Keep the brief identical

Send both factories the same English brief: measurement method, cloth, construction, labels. Differences in result are then differences in factory, not in instructions. If your current supplier uses a house form, copy the same fields into the second thread rather than paraphrasing from memory.

Approve by photo set

Ask for a standard photo set of each finished piece — front, back, side, inside, labels — before dispatch. Compare it against your first supplier's work. Keep both sets in the same client folder so a fitter can see side by side.

Plan on published clocks

  • Sample: 7–14 days

  • Production: 14–21 days

Both clocks count from the point measurements, cloth and construction are locked. Production days are not delivery days; shipping is separate and is confirmed in writing on WhatsApp +65 8013 8838.

A Dubai MTM boutique that wants a second plant online before wedding season should count back: sample 7–14 after lock, then production 14–21 for follow-on pieces, plus shipping confirmed in writing — and still leave the first supplier on its current calendar.

Parallel-supplier checklist

  1. Same English brief to both factories

  2. MTM from 1 trial lane first

  3. Photo-set approval on every piece

  4. Bulk from 50 once a style is proven

  5. Delivery dates confirmed in writing for each order

  6. Same WhatsApp number owns sample and production on the second plant

See our process page for how an order moves through the plant, and manufacturing for track definitions.

Mid-thread: WhatsApp — second supplier trial.

What not to do in the first month

  • Do not move your entire bulk book on day one

  • Do not mix two plants on one client's unfinished brief without labelling which plant owns the lock

  • Do not treat a trader portal as a "second factory" unless the plant legal name is on the commercial paper

FAQ

Do I have to stop my current supplier? No. Many shops start with a few MTM pieces alongside their current factory.

What is the minimum to start? MTM from 1 piece. Bulk from 50 per style.

How do I compare the two plants fairly? Same brief, same photo set, same lock rule — then read the differences on the garment, not in marketing copy.
