Pre-Production Meeting in the Garment Industry: A Remote Agenda Before a Private-Label Suit Run of 50

Garment factories hold a pre-production meeting — a PP meeting — before bulk cutting. In a large sourcing office it is a room with the merchandiser, the pattern maker, the line supervisor and QC around a sealed sample. For an overseas private-label brand ordering its first run of suits, the room is a WhatsApp thread or a video call, and the brand is the party most likely to skip it.

Skipping it is how a perfect sealed sample turns into a run with the wrong hanger, the wrong size split or care labels in the wrong language. The sample settles the garment; it does not settle the order.

Where the meeting sits

A sample takes 7–14 days. Once it is approved and sealed, the PP meeting closes the remaining questions, and the production clock — 14–21 days — starts when size specs, cloth and construction are locked in writing. Production days are not delivery days. The meeting matters for bulk from 50 per style; an MTM from 1 order carries its decisions on the order form, so it rarely needs one.

The handoff from sealed sample to first bulk is described in sealed sample to first bulk; the sealing step itself is on our sample policy page.

Same table as a list

  • Sealed sample: which sample is the reference, and which approval comments carry into bulk (product lead).

  • Cloth: cloth lot and shade against the sample, and what happens if the lot runs short (product lead).

  • Construction: fused, half or full canvas, as on the sample (product lead).

  • Trims: buttons, lining and thread colour matched to the sealed sample (product lead).

  • Labels: main, size, care and composition labels — wording, language, position (brand owner).

  • Size split: pieces per size and per colourway, in writing (buyer).

  • Packing: fold or hang, polybag, hanger, cartons per size or mixed (logistics).

  • Checks: which measurements and points are checked before packing (product lead).

  • Contacts: one approver for queries during production (brand owner).

Three outputs the meeting must produce

  1. One written summary on the thread, confirmed by both sides. If it is not in the summary, it was not agreed.

  2. A list of open items with owners. An open label file is fine; an open label file with no owner is a delay.

  3. A lock message. The moment size specs, cloth and construction are confirmed, say so in one line. That line starts the clock.

Trims deserve their own check before the meeting — see button and trim lock before bulk from 50. Bulk programmes are described on our private label suit manufacturer page.

What not to bring to a PP meeting

New design changes. If the lapel needs to move, that is a new sample, not an agenda item. The meeting turns a sealed garment into a bulk order; it is not a second fitting.

FAQ

What are Shi Yuan's order tracks and clocks? Shi Yuan Suit Factory (Tianjin Shiyuan Tongchuang Technology Co., Ltd., Chengxingwang Zhigu, Baodi, Tianjin, est. 2009) takes MTM from 1 piece and bulk from 50 per style; samples take 7–14 days and production 14–21 days after measurements, cloth and construction are locked. WhatsApp +65 8013 8838.

Does every bulk order need a PP meeting? Every first run of a style should have one. A reorder against the same sealed sample can confirm changes in one message.

Can the meeting happen on WhatsApp text alone? Yes, if the summary is written and confirmed. A video call helps when trims are being matched by eye.

Who should attend from a small brand? Whoever can approve labels and the size split. Often that is one person.
