December Black-Tie Events: A Work-Back Cutoff Sheet for Custom Shops Ordering from a China Factory
Every year the same pattern shows up in late November: a client books a dinner suit for a gala on 19 December, the shop assumes "a few weeks" is enough, and the date that matters — when the order was actually locked — was never written down. This sheet turns an event date into a latest lock date, using two factory figures and leaving every other line for you to fill.
Quick answer
Latest lock date = event date − your shop buffer − your freight and customs line − production (plan on 21 days) − sample (plan on 14 days, first orders) − your sample review days.
The factory clock starts when measurements, cloth and construction are locked. It does not start at the first WhatsApp message. Production days are not delivery days.
Factory-side dates for common December events
The table below subtracts the factory figures at their upper ends. It does not include freight, customs, your review time or your pressing buffer — move every date earlier by those lines.
Event dateRepeat client (sealed fit, no new sample): lock byFirst order (sample + production): lock by5 December14 November31 October12 December21 November7 November19 December28 November14 November31 December10 December26 November
Same table as a list
5 December event: repeat client lock by 14 November; first order lock by 31 October — before your own lines.
12 December event: repeat 21 November; first order 7 November.
19 December event: repeat 28 November; first order 14 November.
31 December event: repeat 10 December; first order 26 November.
Read it this way: for a 19 December gala with a new client, 14 November is already too late once your carrier's line and your fitting buffer come off. Today is 23 October — first-order dinner suits for early December events are close to the edge now.
Why November orders become December problems
The lock slips. Cloth choice is still open, or the client changes lapel style after measuring. The clock restarts from the new lock.
Sample review is not counted. Your client needs time to try the sample. That is your figure, not ours.
Freight is guessed. We do not quote carrier or customs days in a blog. Ask your forwarder or broker for their December line in writing.
First order vs repeat order
A first order with a new client normally needs a sample (7–14 days) before production. A repeat client with a sealed fit record can often go straight to production — see our note on peak-season lead time planning. Our sample policy for made to measure suits explains what counts as a sealed sample.
Group events: which track
One client or a handful of individually measured guests runs on MTM from 1. A gala where 50 or more people wear the same style in graded sizes can run as bulk from 50 per style. Both tracks use the same lock rule.
