Stock Cloth vs Mill-Order — How China Suit Production Clocks Stack

# Stock Cloth vs Mill-Order — How China Suit Production Clocks Stack

Buyers often ask for one lead time while cloth is still on a mill calendar. That mixes two clocks. This page separates stock cloth from mill-order cloth, then shows when our sample and production windows actually start.

## Factory numbers first (so the table below is not abstract)

After measurements, cloth on hand, and construction lock:

- Sample: 7–14 days‍ ‍

- Production: 14–21 days‍ ‍

Those are factory clocks. Production ≠ delivery — freight, customs, and your approval lag sit outside the 14–21 window.

Suggested image: two stacked timeline bars labelled Cloth arrival and Factory production. Alt: "Stacked clocks for mill-order cloth arrival versus China suit factory production days."

## Dual-clock comparison table

- **Scenario:** A — Stock cloth · Cloth status: Fabric already in plant or couriered and received · What starts when: Clock starts when specs + construction lock and cloth is on hand · **Sample window:** 7–14 days · **Production window:** 14–21 days after written sample approval (or sealed path) · Delivery?: Separate — book freight after goods ready

- **Scenario:** B — Mill-order / indent · Cloth status: Mill still weaving / dyeing / shipping to factory · What starts when: Cloth ETA is its own clock; factory clock has not started · Sample window: Same 7–14 — but only after cloth arrives + lock · Production window: Same 14–21 after lock + approval · Delivery?: Still separate from both clocks

- **Scenario:** C — Partial stock + top-up mill · Cloth status: Some colourways in plant, others indent · What starts when: Split SKUs: stock SKUs can lock; mill SKUs wait · Sample window: Per SKU after that SKU's cloth is on hand · Production window: Per SKU · Delivery?: Do not promise one delivery date for both without freight plan

Read the table left to right. If cloth is not on hand, quoting "production 14–21 from today" is calendar fiction.

## What "on hand + specs lock" means in practice

We start the factory clock when all of the following are true:

1. Cloth is physically available for the order (stock or arrived mill lot).

2. Measurements / size run are agreed in writing.

3. Construction notes (canvas, shoulder, details) are locked — not "TBD on sample photos later" unless you accept a revision cycle.

Until then, you have a planning estimate, not a started clock.

## Dual track still matters for cloth planning

- MTM from 1 — often one client cloth choice; stock book cloth is fastest; mill-order for a rare piece adds the mill ETA before the 7–14 sample window.

- Bulk from 50 — colourways may mix stock and mill-order; seal on the cloth you will actually cut, then run production 14–21 on the sealed block.

Overseas custom shops and private-label programmes should say cloth status in the first WhatsApp brief so we do not mix Scenario A with Scenario B.

## Where shops lose weeks (cloth side)

1. Approving a digital look on a cloth that is not ordered yet.

2. Changing mill after the sample was cut on stock substitute.

3. Assuming mill ship date equals factory start date.

4. Asking for production 14–21 to include ocean transit.

5. Holding approval for ten days after the sample arrives, then blaming the factory clock.

None of those are solved by inventing a shorter production number. We publish 14–21 for production and keep it honest.

## How to brief cloth timing on WhatsApp

```
Track: MTM from 1 / bulk from 50
Cloth: stock in plant / we ship to you / mill indent ETA ____
Construction lock: yes / not yet
Need-by (in store): ____
Freight preference: air / sea / either
```

We will answer with cloth ETA (if any) plus sample 7–14 and production 14–21 as separate lines — never one blended "three weeks to your door" unless you force a freight fantasy.

More on the floor path: [suit manufacturer china manufacturing](/manufacturing). Sample gate: [sample policy](/sample-policy).

## Worked example — stock vs mill on one private-label colourway

Imagine a navy hopsack already in our Baodi plant and a mid-grey birdseye still on mill indent:

1. Navy (stock): lock measures + construction → sample 7–14 can start.

2. Grey (mill): wait for cloth arrival → only then start the same sample window.

3. After both physical samples are approved in writing → each colourway can enter production 14–21.

4. Freight for both SKUs is booked when goods are ready — that date is not the production end date.

Shops that brief "both colourways in three weeks to our door" without naming cloth status get a corrected calendar back, not a pretend yes.

## What we put on the WhatsApp reply (template)

```
Cloth ETA (if mill): ____
Factory sample window after lock: 7–14 days
Factory production window after approval: 14–21 days
Delivery: depends on freight mode you choose — quoted separately
Track confirmed: MTM from 1 / bulk from 50
```

Keep that reply in your thread. It prevents a junior buyer from merging the rows later.

## FAQ

Q: If mill cloth takes four weeks to arrive, is production still 14–21?‍ ‍

A: Yes — production 14–21 starts after cloth is on hand and specs lock. The mill weeks are extra. Production still is not delivery.

Q: Can we sample on stock cloth and bulk on mill-order of "the same" quality?‍ ‍

A: Only if you accept that handfeel and shade may differ. Prefer sealing on the cloth you will cut for bulk from 50.

Q: Do you compress clocks for MTM from 1?‍ ‍

A: We still use sample 7–14 and production 14–21 language. Small quantity does not delete the lock rule or the freight gap.

## Next step

Tell us Scenario A, B, or C for your next colourway, then lock the track: MTM from 1 or bulk from 50.
