What Starts the Production Clock on a China MTM Suit?
"Please start" in a chat is not a clock start. For Shi Yuan, the sample or production timer begins only when three locks are in place: measurements, cloth, and construction. Miss one and the calendar is still yours, not ours.
The three locks (memorise this)

When all three are done, sample runs in 7–14 days. After written sample approval, production runs in 14–21 days. Production ≠ delivery.

What does not start the clock
A moodboard with no sizes.
"Cloth is on the way" without arrival + check-in.
"Half canvas probably" without a written choice.
Paying a sample deposit while measurements are still being argued.
Asking for a quote only.
Deposits and quotes are commercial steps. They are not substitutes for the three locks.

Q: Does "measurements + construction" without cloth start sample?
A: No. Cloth must be reserved or physically checked in, depending on the programme.
Q: Can I change shoulder pads after lock?
A: Treat it as a new construction lock; the clock may reset for that sample.
Worked example (hypothetical)
A Singapore boutique sent measurements and chose half canvas on Monday, but mill cloth cleared customs Thursday. Clock started Thursday. Sample shipped inside the 7–14 window from Thursday — not from Monday. Their client still made the event because freight was planned from the real start date.

Who can lock on the buyer side
Name one person who may change measurements or construction. If three salespeople edit the brief, the clock will thrash even when the factory is ready.
After lock: what you should receive
A short confirmation: locks listed, sample window restated (7–14), reminder that production 14–21 starts only after written approval, and a note that delivery is separate. Keep that confirmation in the order folder.
CMT special case
If cloth is customer-supplied, lock #2 (cloth) means arrived and checked in, not "shipped from your side." A roll on a plane is not a lock. Share the tracking number, then wait for our check-in note before you count day one of the 7–14 sample window.
Bulk from 50 clock vs MTM clock
Same three locks. Different inputs: size chart instead of one body; colourway matrix instead of one cloth decision. Do not reuse an MTM chat as the bulk lock without restating the graded fields.
